Mới đây, CodeGym đã chính thức phối hợp cùng Viettel Manufacturing tổ chức khóa đào tạo Project Management Fundamental (PMF). Chương trình được thiết kế nhằm chuẩn hóa tư duy và nâng cao năng lực thực chiến cho đội ngũ nhân sự nòng cốt trong việc điều hành các dự án kỹ thuật và sản xuất phức tạp.
Giới thiệu khóa đào tạo Quản trị Dự án Chuyên sâu
Khóa học PMF tại Viettel Manufacturing không chỉ dừng lại ở lý thuyết mà tập trung vào việc làm chủ tư duy và ngôn ngữ quản trị chuẩn quốc tế. Mục tiêu cốt lõi là giúp học viên nắm vững quy trình từ Khởi tạo, Hoạch định đến Thực thi và Đóng dự án, từ đó tối ưu hóa nguồn lực và ra quyết định dựa trên dữ liệu.
Đồng hành cùng đội ngũ Viettel Manufacturing trong khóa học này là Giảng viên Nguyễn Văn Huân. Với hơn 10 năm kinh nghiệm trong lĩnh vực IT, Tài chính & Ngân hàng, và HR Tech, ông Huân từng đảm nhiệm vai trò Project Manager/Scrum Master cho hơn 10 dự án trọng điểm tại các đơn vị lớn như MBBank và TopCV Việt Nam. Ông cũng là người sáng lập Cộng đồng Scrum Master – Agile Coach Việt Nam, mang đến những góc nhìn thực tiễn và kinh nghiệm dày dặn trong việc chuyển đổi Agile cho các doanh nghiệp lớn.
Buổi 1: Xây dựng nền tảng vững chắc và khởi động dự án thành công
Buổi đào tạo đầu tiên đã diễn ra trong không khí sôi nổi, tập trung vào việc định hình lại tư duy quản trị và thiết lập những viên gạch đầu tiên cho một dự án chuyên nghiệp. Các nội dung trọng tâm bao gồm:

Hiểu bản chất và lựa chọn phương pháp quản trị
Học viên được tiếp cận khái niệm “Dự án” theo tiêu chuẩn PMI: là công việc có thời hạn, có thời điểm bắt đầu và kết thúc xác định, với phạm vi và nguồn lực rõ ràng. Đặc biệt, thông qua Mô hình phức tạp Stacey (Stacey Complexity Model), nhân sự Viettel đã học cách phân loại dự án để lựa chọn phương pháp quản trị tối ưu:
- Waterfall (Truyền thống): Phù hợp cho các dự án đơn giản, có sự đồng thuận cao về yêu cầu và công nghệ đã chắc chắn.
- Agile (Linh hoạt): Tối ưu cho các dự án phức tạp, yêu cầu hay thay đổi, giúp chuyển giao giá trị sớm và thích ứng nhanh với thị trường.
Vai trò và nhiệm vụ của nhà quản trị dự án (PM)
Chân dung một PM hiện đại được định nghĩa qua mô hình POLC, bao gồm 4 chức năng cốt lõi:
- Hoạch định (Planning): Xác định mục tiêu và lộ trình.
- Tổ chức (Organizing): Sắp xếp nguồn lực, trách nhiệm và mối quan hệ tương tác.
- Điều hành (Leading): Dẫn dắt, điều phối và tạo động lực cho nhân viên.
- Kiểm soát (Controlling): Theo dõi, đánh giá và điều chỉnh hoạt động. PM không chỉ đơn thuần là người “quản việc” mà còn là người chịu trách nhiệm cuối cùng, đối mặt và loại bỏ các trở lực để đưa đội ngũ về đích.
Bí quyết để dự án không “ngã ngựa”
Dựa trên các báo cáo uy tín như Chaos Report 2015 và PMI Pulse 2018, học viên đã mổ xẻ những yếu tố then chốt quyết định sự thành bại:
- Yếu tố thành công: Sự ủng hộ của lãnh đạo cấp cao, sự tham gia tích cực của khách hàng và khả năng kiểm soát yêu cầu thay đổi.
- Nguyên nhân thất bại: Mục tiêu không rõ ràng, giao tiếp thiếu hiệu quả hoặc thiếu khả năng thích ứng với thay đổi.
Xây dựng “Giấy khai sinh” dự án – Project Charter
Phần thực hành quan trọng nhất là kỹ thuật xây dựng Project Charter (Điều lệ Dự án) – văn bản chính thức được Người bảo trợ (Sponsor) ký để xác nhận dự án bắt đầu và trao quyền cho PM. Các nhóm đã trực tiếp thiết lập:
- Mục tiêu SMART: Đảm bảo tính Cụ thể (Specific), Đo lường được (Measurable), Khả năng thực hiện (Achievable), Tính liên quan (Relevant) và Thời hạn rõ ràng (Time-bound).
- Quản lý Stakeholders: Nhận diện và phân loại các bên liên quan dựa trên biểu đồ Quyền lực – Lợi ích để có chiến lược cộng tác phù hợp.

- Làm chuẩn quốc tế về quản lý ngôn ngữ chủ.
- Áp dụng trực tiếp vào công việc, tối ưu hóa nguồn lực doanh nghiệp.
- Tăng cường sự tương tác và gắn kết đội ngũ thông qua các hoạt động thực thi nhóm linh hoạt.
Khép lại ngày đầu tiên, đội ngũ nhân của Viettel đã sẵn sàng khởi động cơ sở dữ liệu và sẵn sàng cho các buổi tiếp theo về Lập kế hoạch và Theo dõi dự án.
Buổi 2: Lập kế hoạch và Triển khai dự án
Sau khi đã có nền tảng vững chắc từ khâu khởi tạo, buổi học tiếp theo sẽ đi sâu vào kỹ thuật lập kế hoạch chi tiết và các phương pháp triển khai thực tế. Nội dung này sẽ được chúng tôi cập nhật sớm nhất trong thời gian tới.
